KOI CBD CASE STUDY

CBD Brand Moves Three Storefronts to Shopify, Sees 87% Revenue Growth

THE PROJECT BRIEF

Koi CBD operates in one of the most compliance-sensitive categories in eCommerce. Selling hemp-derived CBD, THC, kratom, and wellness products means navigating different rules for Google Ads, payment processing, and on-site product claims—and those rules change depending on what's in the product and who's buying it.

That complexity drove Koi to run three separate storefronts: KoiCBD.com for D2C, a dedicated wholesale site, and DiscoverKoi.com for products that need different advertising and content treatment. Each storefront has its own requirements for catalog content, checkout, and promotional strategy.

On BigCommerce, that structure required more time and coordination. Themes could not be synchronized, so changes had to be repeated across all three. Promotions and checkout relied on hard-to-maintain custom app rules. Certificate of Analysis (COA) management remained manual, while account-specific Acumatica pricing had no automated path to the wholesale storefront.

The migration wasn't just a replatform. It was a full rebuild of how three storefronts, an ERP, and nine third-party integrations work together—scoped and delivered as a single coordinated engagement.

THE SOLUTION

Shopify gave Koi the commerce platform, checkout capabilities, and app ecosystem its selling channels needed. Four13 handled the work around them, migrating the three BigCommerce properties, adapting catalog content by channel, and creating a reusable design system.

Four13 used Shopify’s extensibility to connect external systems and build custom apps. Acumatica remains the system of record for real-time inventory and account-specific B2B pricing. One app synchronizes inventory, while the other routes wholesale registrations into HubSpot and email.

That underlying architecture extends across the rest of Koi’s commerce stack, from Recharge subscriptions and Klaviyo marketing to Gorgias support, ShipStation fulfillment, TranZetta customizations, and Authorize.Net payments. Four13 configured those connections, rebuilt COA, and promotional workflows, and added address validation at checkout.

Key Improvements

Updates carry across three storefronts

A shared theme framework keeps core design elements aligned across KoiCBD, Koi Wholesale, and DiscoverKoi, reducing repeated work while preserving channel-specific experiences.

B2B buying reflects current ERP data

Wholesale customers see their account-specific Acumatica pricing, while real-time inventory syncing keeps product availability current.

Wholesale applications reach the sales team faster

A custom Gadget app sends registration details from the Shopify storefront to HubSpot and triggers an email sequence. This gives the sales team visibility into new wholesale leads without a manual handoff.

Subscriptions continue through Recharge

Recharge supports recurring purchases across KoiCBD and DiscoverKoi, including eligible products in the KoiKratom collection.

Loyalty and reviews run on a modern stack

Growave powers Koi’s loyalty program, while Klaviyo Reviews replaces Yotpo for product reviews. Customer feedback is collected through Klaviyo’s email flows and used in post-purchase marketing.

Froy Terriquez

eCommerce Manager

Moving from BigCommerce to Shopify gave us a more flexible eCommerce foundation across KoiCBD, DiscoverKoi, and our wholesale site. We can now launch promotions, test landing pages, manage products, and add tools with less development dependency.

The migration also gave us a stronger ecosystem for subscriptions, CRO, analytics, merchandising, and customer experience.

Four13 guided us through the technical requirements, troubleshooting, and successful launch of all three sites. They remain a valuable extension of our eCommerce team as we continue to optimize the sites.

THE RESULTS & IMPACT

From March through August 2026, combined revenue across KoiCBD, Koi Wholesale, and DiscoverKoi grew 87% compared with the same period in 2025. Koi achieved that growth while moving all three storefronts to Shopify and reconnecting the systems behind inventory, wholesale pricing, payments, subscriptions, and customer management.

Koi’s two D2C storefronts converted well above the 2.66% global eCommerce average conversion rate reported by Dynamic Yield. KoiCBD averaged 3.7%, while DiscoverKoi averaged 3.9%. DiscoverKoi’s rate is especially notable for a newer storefront operating under advertising restrictions.

With the migration complete, Koi’s team can launch promotions, test landing pages, update products, and add eCommerce tools with less reliance on development support.

ADAPTABLE COMMERCE FOR A COMPLIANCE-SENSITIVE CATEGORY

Koi now has a Shopify setup ready to adapt as products, policies, and channels change. With Four13 continuing post-launch support, the business can keep moving without reworking its commerce operation at every turn.
